I once learned something about leadership from an old Japanese samurai tradition, and it always comes to mind at Christmas.

In traditional samurai culture, where you sat at a dinner table was not accidental. It reflected responsibility, trust, and role, not status or ego.

The most senior or respected person did not sit closest to the door.
They sat furthest from it.

The reasoning was simple. If danger entered the room, those with the greatest responsibility should be protected, so they could continue to lead. The people seated closest to the door were not less important. They were there because they were trusted to act first if needed.

That idea has always stayed with me.

As we approach Christmas, many of us will sit around tables with family, friends, colleagues or teams. Where you sit may feel incidental, but the principle behind it still resonates strongly.

Leadership is not about the best seat, the loudest voice, or the most attention. It is about responsibility. About absorbing risk. About creating safety for others. About staying calm when things are uncomfortable.

Sometimes leadership looks like being at the head of the table.
Sometimes it looks like being closest to the door.

Either way, it is not about comfort or status. It is about service.

This applies just as much in business as it does at home. The best leaders are rarely the ones seeking recognition. They are the ones quietly taking responsibility, protecting others from pressure, and making sure the group can function when things are uncertain.

At Christmas, it is easy to think leadership pauses. In reality, it often becomes more visible. Who keeps things steady. Who absorbs tension. Who looks after others. Who makes space.

Those moments say a lot.

As the year comes to a close, it is a good time to reflect not on where we sit, but on the role we play for the people around us.

At work.
At home.
And around the table.
